When the bossbecomes the bottleneck

In many growing businesses, every decision goes through the management. That was right at the beginning. Beyond a certain size, it slows everyone down.

In short

The boss becomes the bottleneck when a business grows but decisions still go through the management. Signs are approvals waiting, many follow-up questions and a business that comes to a standstill when the owners are on holiday. The solution is clearly described roles, decision limits and a few fixed meetings.

How to notice it

  • Every day you answer questions that others could answer
  • There are approvals on your desk waiting for you
  • The business plans around your holidays
  • You have been putting off strategic issues for months
  • Managers do not decide, they prepare your decision
  • Good employees seem underchallenged or leave

Five steps to relief

  1. 01

Keep a log for one week

Write down every decision you make. You will quickly see which of them others could make.

  2. 02

    Describe roles

For each key role: what it is responsible for, what it may decide on its own, when it has to ask.

  3. 03

    Set limits

Clear amounts and cases up to which decisions are made without consultation.

  4. 04

    Introduce fixed meetings

A short weekly meeting instead of many individual consultations.

  5. 05

    Tolerate mistakes

If you hand over responsibility, you accept that others decide differently. Adjust instead of taking it back.

Common mistake

Handing over responsibility without handing over decision-making authority. Then everyone keeps asking, just by a detour.

FAQ

Frequently asked questions

When does the management become the bottleneck?

Often between 15 and 25 employees, if everyone reports directly to the management. What matters is not the number but how many decisions land on your desk every day.

How do I hand over responsibility without losing control?

With clear limits and a few key figures. You define what is decided without you and see from the figures whether it works.

Do I need a second management level for this?

Not always. Sometimes clearly described roles and decision limits are enough. From around 25 employees, a second level usually makes sense.
